- Base waste: 15% (Vendr/Productiv floor — any non-actively-managed SMB stack carries this much redundancy)
- Stack size adjustment: +0% at <5 tools, +3% at 6-10, +6% at 11-15, +10% at 16+ (more tools = more overlap and forgotten subscriptions)
- Review recency: +0% if reviewed in 6 mo, +8% if not (the largest single driver — unreviewed stacks compound waste)
- Team size: +0% solo, +2% (2-5), +4% (6-15), +6% (16+) — larger teams have more departed-seat risk and less individual ownership of cost
- Stage: solo +2% (trial-tier sprawl), early +1%, growth 0%, scale -2% (mature companies often have governance)
- Billing mix: annual -2% (locked in but cheaper per month), monthly +0%, mixed +0%
